2025 context: Chargers went 11-6, 2nd in the AFC West, lost the wild-card round 16-3 to New England — their third wild-card loss in four seasons (Pro Football Reference / Wikipedia, fetched 2026-07-07). Harbaugh fired OC Greg Roman and OL coach Mike Devlin two days later (ESPN/NFL.com, Jan 2026) and hired fired-Dolphins HC Mike McDaniel as OC; DC Jesse Minter left to be Ravens head coach (NFL.com, 2026-01-22). The interior OL was rebuilt in free agency around returning Pro Bowl tackles.

Play-caller

• Calls plays: Mike McDaniel (OC, hired late Jan 2026) — confirmed: chargers.com reports "the opportunity to be the offensive playcaller was one McDaniel couldn't turn down" (chargers.com OC-hire feature, Feb 2026); Harbaugh has been publicly deferential ("Awesome with a capital A" — chargers.com league-meeting takeaways, March 2026). Harbaugh has never taken play-calling from his OCs (Roman called 2024–25).

Read: McDaniel is a Shanahan-tree caller — elite motion (~70%, vs Roman's LAC at ~50%), outside zone (MIA ~50% zone runs and 3rd in YBC on zone; LAC 38% and 28th under Roman — NBC Sports, 2026-02-02), heavy play-action, crossers/posts, YAC manufacturing, and real RB target volume (22.3% in 2025) — but a run-lean PROE (−5.8%). Roster adjustment (methodology §2): Herbert is the best QB McDaniel has ever called for, so expect pass volume well above his Miami profile, while the Ingold signing says the 21-personnel/FB identity travels — which gates WR3 snaps (MIA ran just 37% 11 personnel in 2025). Roman-era designed roles are void; new manufactured-touch claims (Mitchell space touches, McConkey crossers) belong to McDaniel. Year-1 install drag applies (methodology §9), though McDaniel is a 4-year veteran caller, not a first-timer.

QB situation

• QB1: Justin Herbert — 5-yr/$262.5M extension (signed July 2023, through 2029 — Spotrac); benching risk: none. 2025: 512 att, 3,727 yds, 26 TD/13 INT, 54 sacks in 16 games (nflverse passing.csv, pulled 2026-07-07); played through a broken left (non-throwing) hand with plate/screws from Dec 2025 (NFL.com/chargers.com, Dec 2025) — no reported 2026 limitation (chargers.com OTA coverage, June 2026).
• Backup: Trey Lance — re-signed 1-yr/$6.75M (chargers.com FA tracker, 2026-03-14) — tier C: 27/57 (47%), 226 yds, 0 TD/1 INT across 4 games incl. a Week 18 start in 2025 (nflverse). Dual-threat run flavor, but pass volume and efficiency crater.
• Contingency line: If Herbert misses time: Lance, tier C — expect a hard pass-rate cut, aDOT collapse toward screens/QB run, every pass-catcher's floor drops a tier; McConkey holds best (short/YAC), Johnston/deep game hurt most; positive-script run game (Hampton) becomes the offense.

O-line

• Projected starters LT–RT (SI OTA depth chart 2026-06-16; Bolts From The Blue projection, June 2026): LT Rashawn Slater (INJURY FLAG — returning from Aug 2025 patellar-tendon rupture), LG Kayode Awosika (FA from DET — CONTESTED with R2 #63 C/G Jake Slaughter, who rotated first-team at OTAs; Trevor Penning fell back, nursing an injury), C Tyler Biadasz (FA, signed 2026-03-06), RG Cole Strange (FA from MIA — McDaniel familiarity), RT Joe Alt (returning from 2025 season-ending ankle). Departed: LG Zion Johnson → CLE 3-yr/$49.5M (2026-03-11), RG Mekhi Becton released (2026-03-04), C Andre James unsigned UFA, Jamaree Salyer → MIA (chargers.com FA tracker, March 2026). • Interior vs edge: 2025's 32nd-place PBWR was tackle-injury-driven (Alt and Slater both ended the year on IR — ESPN, Jan 2026); 2026 flips the shape: elite tackles when healthy, all-new interior (two FA vets + contested LG with a rookie). Expect early-season interior communication/pressure spikes (methodology §4) — a modest early fade on deep-aDOT efficiency — but this projects as a major unit upgrade overall, and Herbert's 54-sack 2025 is not the 2026 baseline. Edge protection (Slater/Alt) is the strength if both hold up.

RB fits: Keaton Mitchell (4.37 speed, 6.3 career YPC — NFL.com, March 2026) is the archetype; Hampton is a flagged fit question — 39% success rate on zone runs in 2025, 69th of 82 RBs (NBC Sports, 2026-02-02), though he's publicly excited about the scheme (chargers.com minicamp presser, June 2026); Vidal grinder profile fits inside-zone/duo looks.
• Pass-game family: Shanahan/McVay tree — outside zone married to PA (28.3% of dropbacks in MIA 2025), ~70% motion, crossers/in-breakers, condensed sets, YAC engine. Implications: slot/YAC profiles up (McConkey), mid aDOT with schemed shots, RB targets healthy (22.3% MIA 2025), low 11-personnel rate (37% in MIA 2025) gates the WR3 (Tre Harris) and feeds 2-TE/FB packages (Gadsden + Njoku/Kolar, Ingold).

Vacated targets: ~159 (~29% of 544) · Vacated carries: ~34 — above the 120-target feeding band (methodology §6), but ~77% of it is Allen's slot-heavy volume and could partially un-vacate if he re-signs (top watch item).

Arrivals (claim): TE David Njoku — 1-yr up to $8M ($850K gtd + $5M incentives, $2.95M cap — ESPN/SI, 2026-05-11/12); TE Charlie Kolar (FA from BAL, 2026-03-10 — blocking TE, terms UNVERIFIED); RB Keaton Mitchell — 2-yr/$9.25M, $5M gtd (Spotrac/NFL.com, 2026-03-13) — explicit McDaniel-speed acquisition; FB Alec Ingold (2026-03-08); WR Brenen Thompson — R4 #105 (speed, Mississippi State — Yahoo draft class, April 2026). No meaningful outside-WR capital added — Johnston/Harris path cleared.

Projected pecking order (Bolts From The Blue projected starters, June 2026 + 2025 usage + McDaniel tendencies):

Depth: Keaton Mitchell (satellite/screens), R4 Brenen Thompson + KeAndre Lambert-Smith (field-stretch rotation), Derius Davis (gadget/returner).

RB committee split: Hampton is the early-down lead and goal-line back (124 car, 4 rush TD in 9 gm before ankle IR; activated late 2025 — NFL.com; chargers.com bills him as the lead, June 2026). Mitchell is the passing-down/space back ($5M gtd says the role is real) — CONTESTED with Hampton, who has receiving chops. Vidal is the rotational/insurance back (tendered RFA; 155 car, 643 yds in 2025 while Hampton was down). Zone-fit flag on Hampton (above) is the efficiency risk, not a volume risk.

TE1/TE2: Gadsden TE1 in receiving terms, Njoku TE2/red-zone, Kolar the blocking TE (SI "most improved unit," June 2026). Dissly/Conklin/Fisk all gone — the room is fully remade.

Defensive identity

Per methodology §8 — consumed by DST evals (dst.md §3) and /weekly-edge coverage-matchup reads (in-season.md §2).

• Runs the defense: Chris O'Leary (DC, hired late Jan 2026 — NFL.com/ESPN, 2026-01) — confirmed as DC; play-calling presumed O'Leary (Harbaugh is offense-side; no reporting suggests otherwise as of 2026-07-07). Replaces Jesse Minter (→ Ravens HC, 2026-01-22 — NFL.com).
• Tenure with team: Year 1 as DC (was LAC safeties coach in 2024 under Minter; WMU DC 2025 — 17.4 PPG, 9th in FBS scoring D; Notre Dame DBs before that; Minter tree since 2014 Georgia State — ESPN/chargers.com, Jan 2026) · New DC: yes → new-DC protocol (methodology §8). First-time NFL DC with no NFL play-calling history → Minter system is the weak prior, and O'Leary says he's keeping it: "The foundation of our defense, we're going to elevate that... The core philosophy and fundamentals are what I picked up here in L.A." • Key defensive arrivals/departures (edge and CB1 first):
• OUT — edge Odafe Oweh → WAS, 4-yr/$96M (Boltbeat/Yahoo, March 2026). The headline loss: 7.5 sacks in 12 games after the Oct 2025 trade from BAL (Gilman + pick swap), plus 3 more in the wild-card game (baltimoreravens.com/ebonybird, fetched 2026-07-07). • CB: CB1 Donte Jackson retained (team-best 12 PD, tied team-high 4 INT in 2025 — chargers.com, 2026); trio of Jackson / Tarheeb Still (better in the slot — 81.7 slot coverage grade vs 68.0 wide, PFF via SI) / Cam Hart (injury-prone) intact; dep: Benjamin St-Juste → GB 2-yr/$10M; add: DB Genesis Smith R4 #131 (Auburn).
• Interior/LB (minor fantasy signal): IN DT Dalvin Tomlinson, Teair Tart re-signed, LB Denzel Perryman, S Tony Jefferson re-signed; OUT Da'Shawn Hand (→ATL), Otito Ogbonnia (→DAL). Derwin James anchors the secondary.
• Shadow-CB tendency: no established shadow — Jackson/Still/Hart played sides/rotation in 2025 with Still kicking inside; no travel reporting found (searched 2026-07-07). Unknown beyond that.

Read: A zone-heavy (76%), moderate-blitz, sim-pressure Minter-family defense that won with disguise and a strong close to 2025 (45 sacks, 20.0 PPG, top-shelf EPA/play allowed −0.076 — nflverse). It should be soft to zone-beater slots and option routes, tough on deep boundary shots. Losing Oweh's late-season pressure surge for a rookie R1 + a 35-year-old Mack is a real pressure-profile risk, and a first-time NFL DC means an install drag in the weeks 1–4 window DST drafting buys — cap DST confidence while dc_new is true, even with stated scheme continuity.

Stability & change log

• Stability: low — per methodology §10: two major changes — (1) new play-caller (McDaniel, Year 1; §9 protocol applied), (2) OL overhaul (all-new interior LG/C/RG, ≤2 starters returning in the same spot, contested LG with a rookie). Herbert + the returning skill core (McConkey/Johnston/Gadsden/Hampton) make this a strong low — the §9 install-drag and role-void cautions matter more than roster uncertainty. Defensive trust is capped separately by dc_new: true.
• Watch items: (1) Keenan Allen re-signing — would un-vacate ~100+ targets and demote everyone 3–6 one slot (staleness trigger); (2) LG battle Awosika vs Slaughter, and Penning's health; (3) Slater/Alt camp health — either tackle going down re-fires the 2025 pressure nightmare; (4) Hampton-vs-Mitchell passing-down split and Hampton zone-run reporting in camp/preseason; (5) Gadsden vs Njoku snap/target split in 2-TE sets; (6) preseason confirmation McDaniel (not Harbaugh) calls it; (7) win-total moves ≥1.5 (DK already drifted 10.5→9.5).
